LLMOps maturity gates¶
Definition¶
LLMOps maturity gates are a codified maturity model over a small fixed set of LLM operational capabilities — is the product instrumented for tracing, does it have an offline evaluation suite, are online evaluators running in production, is user feedback flowing back and being reused — scored automatically by querying the observability platform's API on a schedule, and consumed by the lifecycle reviews that decide whether a use case advances from exploration to incubation to industrialization to operations.
Explanation¶
Two design choices carry the weight and both are about removing discretion. The first is that every criterion is a machine-checkable fact about the platform rather than a self-assessment: a scheduled job queries the observability API and renders a consolidated view of every AI product against every capability, so adoption becomes a dashboard nobody argues with instead of a survey teams answer optimistically. The second is that something consumes the score. A maturity model that only produces a report changes nothing; wiring the score into stage-gate reviews leaves an uninstrumented product unable to advance, which converts a best-practice document into a blocking condition. The pairing is what transfers — automated measurement with no gate is decoration, and a gate with no machine-checkable evidence is a rubber stamp. The account is candid about why the apparatus was needed at all: across sixty-plus AI products, adoption of tracing and evaluation took sustained work, and the teams that resisted instrumenting early were the ones later stuck debugging non-deterministic regressions from intuition. It is a practitioner guest post on a vendor blog, so the exact capability list belongs to one organisation, but the axes generalise to any portfolio where a platform team has influence and no authority.
